Start with one problem that a named person in the business wants solved. Agree what success looks like before work begins: a time saved, an error reduced, a process completed. Keep the scope small enough to run in weeks, with the data, systems and people the startup will need confirmed upfront.
Decide in advance what happens if it works, such as a wider rollout, a paid contract or a second phase. That gives the startup a reason to invest its effort, and gives the business a clean decision rather than a pilot that never ends.
